In 2026, expect a platform ROAS of 1.8x to 3x in e-commerce prospecting, not 5x. Market medians sit around 1.86x on Meta (Triple Whale panel, 35,000+ brands) and 1.5x on TikTok; the top quartile reaches 4.4x and the top decile 6x, almost always thanks to creative throughput. Your real threshold is not a benchmark: it is 1 divided by your gross margin. Below it, you lose money even at 3x. What follows is meant to help you calculate your own number, not to admire other people's. In France, according to the 35th Observatoire de l'e-pub from the SRI and UDECAM, published in February 2026, Social was the main growth driver of digital advertising in 2025: +15%, or €4.18 billion and 34% of the market.
What ROAS does an e-commerce brand actually achieve in 2026?
The market median is around 1.86x on Meta and 1.5x on TikTok: one e-commerce account in two does worse than that. Triple Whale, on a panel of more than 35,000 brands, publishes a 2026 Meta e-commerce median of 1.86x. Rule1 uses the same value for Meta, with 3.52x for Google and 1.41x on TikTok. Triple Whale itself measures a TikTok ROAS of 1.51 over August 2025 to July 2026, against 1.43 the year before, an increase of 5.85%.
Keep these figures handy the next time someone promises you 5x on cold prospecting.
The spread says more than the median. Zentric Digital reports a Meta e-commerce average of 2.87x, top performers between 4x and 6x, and a bottom quartile below 1.8x. Between the bottom and the top of the panel, the factor is 3 to 4, not 20%. Which means one unpleasant thing: the “market average” you read in reports is already, for a large share of accounts, a year-end target.
Orders of magnitude published in 2026
- Meta, all sectors: median CPC close to $0.60 to $0.90 according to WordStream/LocaliQ 2026 (the famous $1.72 dates from a 2017 benchmark), CPM around $14, up roughly 12% year on year according to Triple Whale data cited by Digital Applied, average CTR 1.55%, median e-commerce CPA close to $38, an aggregation by Roashack drawing on Digital Applied, Ryze, 27five and AdLibrary.
- “Good ROAS” range in 2026 according to Segwise: 2:1 to 4:1, with Google around 3.7:1, Meta 2.2:1 and TikTok 1.4:1.
- App acquisition: frequently below 1:1 in the first week, breaking even between 30 and 90 days (Segwise). Week-1 ROAS means nothing there.
- Retargeting alone: median of 4.2x, the best-performing campaign type in a full-funnel strategy (Skale Strategy).
These panels are overwhelmingly American. A French CPM is not an American CPM, and the same conversion rate does not produce the same ROAS at a €9 CPM as at $14. For the French market, start instead from the CPM, CPC and ROAS benchmarks observed in France, treating them as a starting point, not a target. At European level, the AdEx Benchmark 2024 report from IAB Europe, published in May 2025, indicates that the digital advertising market exceeded €118.9 billion in annual revenue for the first time, at constant currency.
Why do two benchmark reports give 1.86x and 3.4x for the same thing?
Because they do not measure the same thing: the blended Meta e-commerce medians published for 2026 range from 1.9x to 2.9x, and that gap owes as much to methodology as to the actual performance of the accounts. Kaaf Media says it plainly, and it is the most useful point in all the literature on the subject.
Four variables are enough to create a twofold gap on identical accounts.
- The panel. An analytics platform aggregates brands that can afford an attribution tool. An agency publishes its own clients. The two populations have nothing in common.
- The attribution window. Moving from 7-day click / 1-day view to 1-day click cuts the displayed ROAS by 20 to 40% on most of the accounts we see, without a single sale having changed.
- The scope. ROAS of a prospecting campaign, ROAS of the whole account including retargeting, blended ROAS across all channels: three figures, three orders of magnitude.
- The horizon. First-order or 90-day value. On a repurchase product, the gap can exceed 2x.
Skale Strategy tells the story of a DTC founder who showed a ROAS of 6.2 in Ads Manager while the brand ended the quarter barely at break-even. Neither figure was wrong.
A ROAS of 6.2 in Ads Manager and a break-even P&L for the quarter: both figures are accurate. One measures what the ad platform credits itself with, the other what is left in the bank account.
The four ROAS figures you mix up
| Name of the metric | Where to read it | What it distorts | When to use it |
|---|---|---|---|
| Platform ROAS | Ads Manager, TikTok Ads Manager | Overstates: double counting between platforms, view-through conversions, customers already acquired | Comparing two creatives or two campaigns within the same platform |
| Blended ROAS | Total revenue ÷ total media spend | Mixes organic, email and direct with paid | Deciding whether to raise or cut the overall budget |
| MER | Total revenue ÷ all marketing spend (media, tools, creative, influence) | Says nothing about margin or returns | Steering growth month by month |
| P&L ROAS | Your income statement, after COGS, returns and the creative bill | Nothing. It is the only one that pays the salaries | Confirming you can scale without breaking cash flow |
When an agency quotes you a ROAS, ask which of the four. The question ends half of all sales conversations within thirty seconds.
How do you calculate the ROAS you need, rather than the market's?
Your break-even ROAS equals 1 divided by your gross margin. At a 40% margin, you need 2.5x to earn nothing. At a 25% margin, you need 4x. At a 70% margin, 1.43x is enough. This calculation fits on one line of a spreadsheet and it replaces every benchmark in the world.
The honest version includes creative production, because it is not free and it is consumed every month. Formula: target ROAS = (1 + creative budget ÷ media budget) ÷ gross margin. A brand with a 45% margin spending €20,000 on media and €4,000 on production needs 1.20 ÷ 0.45 = 2.67x, not 2.22x.
| Gross margin | Break-even ROAS (media only) | With 15% creative production | Reading |
|---|---|---|---|
| 20 % | 5,00x | 5,75x | Structurally out of reach in cold prospecting |
| 30 % | 3,33x | 3,83x | Possible only with a high repurchase rate |
| 40 % | 2,50x | 2,88x | Above the market median: demands creative throughput |
| 50 % | 2,00x | 2,30x | Realistic working zone on Meta |
| 70 % | 1,43x | 1,64x | You can buy volume and aim for LTV |
Hawky.ai offers an interpretation grid that matches what we see on client accounts: below 2.0x, unprofitable unless the margin is above 50% or LTV is high; between 2.0x and 3.0x, break-even zone; from 3.0x to 5.0x, solid account; from 5.0x to 8.0x, strong performance; above 8.0x, it is almost always retargeting or a measurement problem.
This calculation gives you a threshold, not a timetable. The time needed to reach it depends on the volume of conversions feeding the algorithm each week: we cover that separately in how long before you see these results.

How much of ROAS can creative really move?
Creative quality drives 50 to 70% of a campaign's performance, and the gap between a top creative and an average one is worth 2 to 3x of ROAS with identical targeting. The first figure comes from AdAmigo (2026), the second from RedTrack as relayed by Landingi. These are the only two data points that entitle a production studio to talk about ROAS, and they also limit its responsibility. Nielsen reported in 2022 that a study based on three years of marketing mix modelling for 41 consumer goods brands found 35% higher efficiency for campaigns with high-quality creative.
Let's translate. On an account at 1.9x with a 50% margin, moving from a mediocre creative pool to one that holds up can take you towards 3x to 3.5x. It will not take you to 6x. And on an account with a 20% margin and a 5x break-even, no vertical video in the world fixes the problem: the problem is the selling price, the purchase cost or the average basket. We regularly turn down briefs for this reason, because signing would mean selling a failure at 90 days.
The other half of the equation does not depend on creative: account structure, spend tiers, seasonality, product page quality, delivery times. AdAmigo notes in passing that Advantage+ campaigns outperform manual setup by 22%, and Makometrics measures 4.52x for Advantage+ Shopping against 3.70x manual. You can gain a quarter in performance by ticking a box. Nobody will bill you for a shoot to do that.
What creative really moves is the hit rate in your pool. Hence the value of steering production by cost per winning creative rather than cost per video: a €180 video that never clears the threshold costs infinitely more than a €450 video that runs for six weeks.
How many creatives should you test per month to aim for the top quartile?
21 creatives per month: that is the threshold separating the 4.4x top quartile from the 2.9x average, on a panel of 1,247 Meta accounts analysed by MHI Media. Brands testing 21 or more creatives per month consistently outperform those testing fewer than 10. The top decile, for its part, sits at 6.0x with an average CTR of 4.38% against 2.22% for the rest of the panel.
The operational variable that sets these accounts apart is neither targeting, nor budget, nor tooling. It is throughput.
The opposite received idea is still widely repeated: “more creatives just means budget diluted across too many ad sets”. In practice, the algorithm consolidates, and it is the absence of new entries in the pool that kills an account. We see it live with our e-commerce clients: one month without new production and frequency climbs, CPA follows, and ROAS loses 15 to 25%. Nothing has changed on the media side.
Autoady adds a threshold effect: brands spending more than $10,000 a month see a ROAS 15 to 20% higher. That is about €9,300 at the exchange rate at the time of writing. Below that spend level, weekly conversion volume is too low for learning to stabilise, and ROAS becomes very noisy from one week to the next.
Turning 21 creatives into a budget line
21 creatives do not mean 21 shoots. In practice, it is more like 5 to 7 distinct concepts, rolled out in hook, edit and format variants. The unit cost falls with volume, and the right question is not “how much does a video cost” but “how many new pieces can my media tier support each month”. We set out the reasoning in calculating your creative budget by media tier.
A rule of thumb we use in meetings: if you cannot fund at least 10 to 12 new creatives a month, aim for the market median and sleep well. The top quartile is not a state of mind, it is a production cadence.
Is TikTok's ROAS really lower than Meta's?
The displayed gap between 1.5x on TikTok and 1.86x on Meta is first of all an attribution gap, not a commercial performance gap. According to the TikTok Marketing Science study run with KnoCommerce, about 79% of purchases generated by TikTok escape last-click, a figure from the platform itself, to be handled with caution. The direction is nonetheless confirmed by every incrementality test we have seen.
The most telling data point concerns new customers. According to TikAdSuite, the gap between overall CPA and new-customer CPA is only 10% on TikTok, against 38% on Meta. Put differently: on Meta, a notable share of what you pay goes towards re-acquiring people who would have come back anyway. On TikTok, nearly all of the volume is new customers. At equal platform ROAS, the contribution to growth is not the same.
That does not make TikTok a paradise. Influee reports for 2025 a CPM up 16%, a CTR up 13.74%, but a conversion rate down 6.2% and a ROAS down 5.7%, with CPA going from $30.14 to $32.74. Traffic costs more and converts a little less well. The platform's short attribution windows mechanically exacerbate the underestimation on considered purchases.

A good CTR does not predict a good ROAS
Billo's H1 2026 video benchmarks contain a counter-example worth keeping in mind: the Health & Beauty category shows the best CTR in the whole dataset, and yet a ROAS in the bottom third. A hook that gets clicks can attract a curious audience rather than a buying one. CTR, hold rate and completion rate remain useful leading indicators for choosing between two creatives, provided you never read them as a promise of revenue; we have listed three of them in the three ratios to measure before ROAS.
What ROAS should you expect for your sector, average basket and stage?
A general e-commerce brand in cold Meta prospecting should aim for 1.8x to 2.9x, a beauty account can exceed 3x, and a high-ticket electronics account will often plateau around 2.2x. The table below cross-references the observed range, the corresponding break-even and the lever that really moves the needle.
| Situation | Expected platform ROAS (2026) | Break-even by margin | What moves the needle first |
|---|---|---|---|
| Cold prospecting on Meta, general e-commerce | 1,8x – 2,9x | 40% margin → 2.5x | Number of distinct angles tested per month |
| TikTok prospecting, e-commerce | 1.4x – 2.2x displayed | Same, corrected for attribution | Hooks, native creative, editing rhythm |
| Beauty / skincare | Meta ~3.4x · TikTok 2.5x – 3.8x | 70% margin → 1.43x | UGC and proof bearers |
| Fashion / apparel | ~2,6x | Deduct 20 to 30% for returns | Volume of variants per SKU |
| Electronics / high basket | ~2,2x | 20% margin → 5x | Filmed demonstration, creative not AI-generated |
| Retargeting / warm audience | 4.2x and above | Not relevant in isolation | Frequency and sequencing, not production |
| Account with throughput ≥ 21 creatives/month | 4.4x · top decile 6.0x | , | Industrialising production |
Sources: Autoady for Meta sector averages (beauty 3.4x, home 3.1x, food 2.9x, fashion 2.6x, electronics 2.2x), Hawky for TikTok beauty, Skale Strategy for retargeting, MHI Media for the quartiles. Note a deliberate contradiction: AdAmigo gives for 2026 a median general e-commerce of 2.79x but a Beauty & Personal Care of 1.57x, while Autoady puts beauty at the top. Two panels, two scopes, two truths. This is exactly the phenomenon described above, and it is why a benchmark never replaces your own 90-day history.
Cases where a low ROAS is the right result
- Launch. The first four to six weeks are for producing signals, not cash. A ROAS of 1.2x with a stable CPA is worth more than 3x on 40 conversions.
- High LTV. Subscription, consumables, repurchase at 60 days: first-order ROAS can stay below break-even for the whole quarter without anything being broken. Segwise points out that app models recoup their costs between 30 and 90 days.
- Top of funnel. An awareness campaign judged on last-click ROAS will always be cut too early. It is judged on the cost of the qualified audience created and on its effect on retargeting ROAS.
A word on AI-generated creatives, since the question comes up at every meeting. Digital Applied measured on 30 March 2026 a 12% higher CTR on Meta for AI creatives, but conversion down 8% above a $100 basket and 14% above $500. Under $100, parity. AI gets clicks, but it does not yet reassure on high-commitment purchases. On a €350 product, we shoot.
What ROAS guarantees can a creative agency honestly give?
No numerical ROAS guarantee is tenable, because creative controls only part of the equation and drives neither your margin, nor your attribution, nor your spend tier. An agency that guarantees 5x is promising the top decile as if it were an average. In the MHI Media data, 6.0x corresponds to the top 10% of accounts out of 1,247 analysed.
What can be put in a contract, on the other hand, is perfectly verifiable.
- Monthly throughput delivered: number of distinct concepts and number of variants, in black and white.
- Lead time between brief approval and delivery of the masters, and the iteration time on a winning creative.
- Creative win rate: the share of delivered creatives that clear a threshold defined together, measured over a rolling 60-day window.
- Rights and formats: usage period, 9:16 and 4:5 versions, recoverable source files.
There is one thing we cannot say, and that no serious provider can say: what ROAS you will achieve. Before four weeks of data and about fifteen live creatives, any projection is a gamble. What we can estimate is the number of concepts to test to have a reasonable chance of getting one that holds up, and the time it takes.
One last point, and it is the one that makes meetings most uncomfortable: if your model requires 5x to be profitable, your issue is not advertising. It is your price, your purchase cost or your repurchase rate. We would rather say so before billing a shoot. The first number we look at on a new account is not ROAS anyway, it is the number of distinct concepts put live over the last thirty days. Below six, ROAS tells you nothing other than a lack of material.
Frequently asked questions
- What is a good ROAS in creative ads in 2026?
- A good ROAS is one that exceeds your break-even point, i.e. 1 divided by your gross margin. For context: the Meta e-commerce median is 1.86x according to Triple Whale, TikTok 1.51x, and the top quartile reaches 4.4x. Aiming for 4x with a 30% margin is realistic; demanding it with a 20% margin is not.
- How do I calculate my break-even ROAS including video production?
- Use the formula target ROAS = (1 + creative budget ÷ media budget) ÷ gross margin. With a 45% margin, €20,000 of media and €4,000 of monthly production, the threshold goes from 2.22x to 2.67x. Many brands overlook this line and believe they are profitable when they are funding their production out of cash flow.
- Why is my Ads Manager ROAS higher than my real profitability?
- Because it measures what the platform credits itself with, not what is left. A 7-day click and 1-day view window, double counting between platforms, repeat customers counted as acquisitions. Skale Strategy cites the case of a DTC founder showing 6.2x while their brand ended the quarter at break-even. Always compare with your MER and your income statement.
- Is a 1.5x ROAS on TikTok a failure?
- Not necessarily. The gap between overall CPA and new-customer CPA is only 10% on TikTok against 38% on Meta according to TikAdSuite: the volume there is almost entirely made up of new customers. The platform itself claims 788% of conversions not captured by last-click. Judge TikTok on your blended figure, not on the platform's number.
- How many creatives should you produce per month to improve your ROAS?
- On a panel of 1,247 Meta accounts analysed by MHI Media, brands testing 21 or more creatives per month clearly outperform those testing fewer than 10: 4.4x for the top quartile against a 2.9x average. That generally represents 5 to 7 distinct concepts, rolled out in hook and edit variants.
- Can an agency guarantee a ROAS by contract?
- No, and a numerical guarantee should set off alarm bells: creative accounts for 50 to 70% of performance according to AdAmigo, and the rest depends on your margin, your website and your account structure. Have them contract the monthly throughput, delivery and iteration lead times, the creative win rate and usage rights instead.
